Even if the Defy's bootloader is locked, you can still root it and install custom roms. It's with the help of a software called 2ndInit. As mentioned in the comment, you can search in the xda forums to get the details. You can start here by rooting and then install any custom rom. :)
So late to answer a question like this, still: For all non-advanced users who want to root their Defy and install custom ROMS, first refer this article. It says all about you want to know about Defy before torturing it :D But don't worry, it is almost impossible to brick the mighty Defy, so feel free to experiment.
I had the same problem and found out it was due to the proximity sensor being blocked.
